AI consulting for mid-sized companies, $10M to $500M.
Too big for off-the-shelf tools to cover everything, too small for a global consultancy's twelve month program. Mid-market companies need AI help sized to them: senior people, fixed budgets, and software that ships.
01why now
The AI market is built for the two ends. Small businesses get a growing shelf of cheap tools that work out of the box. Large enterprises get global consultancies, platform deals, and in-house AI teams. Mid-sized companies sit in between with the hardest version of the problem: enough process, data, and systems that generic tools only cover part of the job, but no appetite for a seven-figure transformation program or a twenty-person AI department.
The mid-market also has an advantage the enterprise does not: shorter decision chains. A $50M company can decide, build, and see results in a quarter. The companies that use that speed now will compound it while their larger competitors are still in procurement.
02what we build
A mid-market AI program usually has three layers, and we work on all of them:
- Adoption of tools you already have or can buy. Claude, ChatGPT, and the AI features inside your existing software, set up and taught properly. See AI training for teams and Claude consulting.
- Automation of the operations that eat time. Intake, document handling, reporting, and follow-up across your systems, through AI workflow automation and AI agents.
- Custom AI where it differentiates. AI inside your product, your sales process, or your customer experience, through custom AI development. Supreme Dental's apps, with an AI smile preview and an LLM assistant, are an example: patients arrive already sold on the treatment. Read the case study.
what to look for in a mid-market AI consulting firm
- The people who scope it build it. Ask who will actually do the work. If the answer is a team you have not met, the scope and the delivery will drift apart.
- A fixed budget. Open-ended hourly engagements suit the firm, not you. Ask for a number before work starts and how change requests are priced.
- Working software early. If the first deliverable is a strategy deck due in three months, you are paying enterprise prices for enterprise pace.
- Independence on tools. Ask what the firm earns from the platforms it recommends.
- They stay. AI systems need tuning after launch. Ask what happens in month four.
03who this is for
Owners, CEOs, and COOs of companies roughly between $10M and $500M in annual revenue, private or PE backed, in sectors like healthcare, professional services, real estate, and ecommerce. See all industries. If no one senior owns AI at your company yet, start with a fractional chief AI officer.
04how it runs
- Diagnose. We start with the P&L, not the tech stack: where AI measurably earns or saves money in your business, and what each opportunity is worth.
- Fix the budget. A scoped plan with a number you can take to the board. Change requests are priced before they are started, never after.
- Build in the open. Working software every two weeks, with our engineers and your operators in the same room.
- Operate and compound. We stay past launch, measuring what shipped, hardening what works, and retiring what does not earn its keep.
The engineering is AI-augmented, which is how a small senior team covers the ground of a much larger one. On Pinned Golf, it reduced the engineering need from five engineers to one. For a side-by-side of your options, read AI partner vs in-house vs agency vs dev shop.
05common questions about AI consulting for mid-sized companies
What counts as a mid-sized company for AI consulting?
Roughly $10M to $500M in annual revenue. Large enough that off-the-shelf AI tools only cover part of the work, small enough that a global consultancy's program and overhead do not make sense.
Where should a mid-sized company start with AI?
With the P&L. Find the two or three processes where AI measurably saves time or earns revenue, put a number on each, and start with the one that returns the most for the least risk. Rolling out an assistant to everyone with no target is the most common false start.
Should we hire an AI team or work with a consulting firm?
Hire when AI work is continuous and core to the product, and you can recruit and keep senior people. Work with a firm when you need results this year, the work comes in projects, or you need to learn what the job is before hiring for it. Many companies do the second first, then the first.
How much does AI consulting cost for a mid-sized company?
At Insomnia Club, a fixed number agreed before work starts, set by the opportunity assessment rather than a rate card. Change requests are priced before they are started, never after.
How long before we see results?
Working software lands every two weeks from the first sprint, so you see progress on real data early. The full timeline is set when the budget is, because scope is fixed up front.
Do you only work with companies in South Florida?
No. Insomnia Club is based in South Florida and works with clients worldwide, remotely by default.
