01the problem and who owns it
Before a vendor can be paid or put on a job site you typically need a W-9, a certificate of insurance naming you as additional insured, signed terms, banking details, and sometimes licenses. Each arrives as a differently formatted PDF, often incomplete, after two or three reminders.
Operations owns the checklist, AP feels it when an invoice arrives for an incomplete vendor file, and the field team feels it when a sub is turned away for lapsed insurance. Nobody owns expiry dates.
02what the AI does, step by step
- Open a vendor file on approvalWhen a vendor is approved in the intake form or ERP, the workflow creates a record with the document list for that vendor type. A landscaping sub needs different paperwork than a software subscription; the rules live in one editable table.
- Send a single upload requestThe vendor gets one email with a secure upload link and a plain list of what is needed, with no portal account to create. Scheduled reminders list only the items still outstanding.
- Read each document that arrivesA model extracts legal name and TIN from the W-9; carrier, limits, additional insured wording, and expiry from the insurance certificate; signer and date from signed terms. Each value is stored with its source page.
- Check against your requirementsRules compare extracted values to your minimums: coverage limits, your entity named correctly, legal name matching the W-9. Mismatches produce a specific reason rather than a generic rejection.
- Route banking details separatelyBank account forms never auto-approve. They go to a finance reviewer with a task to verify by phone using a number from a source other than the form.
- Mark ready and watch expiry datesOnce everything passes, the vendor is flagged ready in the ERP or AP system and documents are filed with consistent names. Expiry dates become tasks that request renewals before a lapse blocks work.

- Intake and approval. A request form or procurement tool where vendors are approved, such as Coupa or the ERP's purchasing module.
- ERP or accounting system. NetSuite, QuickBooks, Sage Intacct, or similar, holding the vendor master record and payment status.
- Document storage. SharePoint, Google Drive, or Box, with an enforced folder convention.
- Email and e-signature. The outbound mailbox for requests and reminders, plus DocuSign or a similar tool for signed terms.
04human checkpoints
- Requirement table approval. Operations and risk or legal agree the required documents and minimum coverage per vendor type before launch.
- Exception review. Any document that fails a rule or was read with low confidence goes to a person who accepts it, rejects it, or requests a corrected copy.
- Banking verification. Finance confirms every new or changed bank account by phone before it is saved.
05what to measure
- Days from approval to ready. Tracked per vendor type, so you can see which document is the usual bottleneck.
- Reminder count per vendor. A high count usually points to an unclear request, not a slow vendor.
- Extraction accuracy. Each month, compare a sample of extracted fields to the source documents by hand.
- Lapsed coverage incidents. Times a vendor worked or was paid while a required document was expired. The target is none.
06risks and guardrails
- Sensitive identifiers. W-9s carry tax IDs, which for sole proprietors can be a Social Security number. Restrict file access, keep them out of chat channels, and use a model provider that does not train on your data.
- Forged or altered certificates. An extracted certificate is only as good as its source. For high-risk work, confirm coverage with the broker or carrier directly.
- Rule drift. Contracts change coverage minimums. Version the requirement table and record which version each vendor was checked against.
07build vs buy
Vendor management and AP platforms such as Coupa or Tipalti, and dedicated certificate-of-insurance trackers, already handle collection portals, W-9 capture, and expiry reminders. With a standard vendor mix and vendors willing to use another portal, start there.
A custom workflow makes sense when requirements vary by vendor type, job, or client contract, when vendors refuse another portal login, or when data must land in an ERP and field scheduling tool the packaged product does not connect to cleanly.
