01the problem and who owns it

In a busy shared mailbox, the same message gets read by four people and answered by none, or answered twice with different information. Customers, suppliers, carriers, and internal teams all write in, and the important emails, such as a delivery exception or a customer escalation, look just like the routine ones until someone opens them.

The operations manager is accountable for response times, but has no reliable way to see what is waiting, who has it, or what kind of requests dominate the week. Folder rules based on sender or subject break the moment someone replies from a phone.

  1. Read each new message in contextThe agent receives the new email along with its thread history and attachments. It treats a reply on an existing thread as an update to that item, not a new request.
  2. Classify intent and urgencyIt assigns one category from a list you define, such as order change, delivery exception, supplier quote, invoice question, or spam, plus an urgency level based on the content and the sender's relationship to you.
  3. Extract the identifiersOrder numbers, PO numbers, tracking numbers, dates, addresses, and the customer or supplier name are pulled into structured fields, then checked against the ERP or order system so the assignee sees the matching record.
  4. Assign to a person or queueRules map category and account to an owner: a named account manager, the logistics desk, or AP. If the matched account has an owner on record, that person gets it.
  5. Draft a reply where it is routineFor common requests such as a status check, the agent drafts a reply using the live order or shipment status. The draft sits in the assignee's queue; it is not sent automatically.
  6. Watch the clockItems not touched within the response target for their category are escalated to the manager with a summary, so nothing silently ages in the mailbox.

Shared inbox products like Front, Help Scout, and Zendesk include rules, assignment, and increasingly AI tagging and drafting. If your messages are mostly customer service and you are happy moving the mailbox into one of them, that is the shortest path.
