01the problem and who owns it
Inbound leads arrive from five places and land in one queue. Someone sorts them by hand: real buyer, student, competitor fishing for pricing, which territory. Good leads wait behind bad ones, and round-robin sends enterprise prospects to whoever was next.
RevOps owns the routing rules, but CRM workflow rules only see form fields. They cannot tell that a free email belongs to a 400-person manufacturer, or that the buyer wants something you do not sell. That judgment is worth handing to a model.
02what the AI does, step by step
- Capture the lead the instant it is createdA webhook or CRM trigger fires on lead creation and passes the raw record to the agent: form fields, source, campaign, page path, and any free-text message.
- Enrich the company and contactThe agent looks up the email domain and company in an enrichment provider and on the public web: headcount, industry, location, and what they sell. Personal emails get a best-effort match flagged as low confidence.
- Score against your written ICPThe model compares the enriched record to an ideal customer profile written in plain language, plus examples of won and lost deals. It returns a tier (A, B, C, or not a fit) and a short reason citing the facts it used.
- Catch the obvious non-buyersJob seekers, vendors pitching you, students, and competitors get their own labels and never reach a quota-carrying rep; each routes somewhere useful, such as recruiting, procurement, or a polite automated reply.
- Route by tier, territory, and capacityDeterministic rules, not the model, assign: tier A to the named account owner or enterprise pod, tier B by territory round-robin, tier C into nurture.
- Write the handoff noteThe rep gets a CRM task and a Slack or Teams message with the tier, the reason, the enriched facts, and an opening question drawn from what the lead wrote. Every field the agent changed is logged.

- CRM. Salesforce or HubSpot as the system of record for leads, owners, and assignment.
- Lead sources. Web forms, Meta and Google lead forms, LinkedIn Lead Gen Forms, chat, and event lists.
- Enrichment. A data provider such as Apollo, ZoomInfo, or the enrichment built into your CRM, plus a web lookup for anything missing.
- Team messaging. Slack or Microsoft Teams for the instant handoff, linked to the record.
04human checkpoints
- ICP sign-off. The head of sales approves the written profile and example deals before launch and whenever the target market changes.
- Disqualification review. For the first few weeks, a person reviews every lead marked not a fit before it is closed out. This is where silent revenue loss would hide.
- Rep override. Any rep can reassign or retier a lead in one click, and the override is captured as feedback.
05what to measure
- Time from lead created to first human touch. Split by tier; tier A is the number that matters.
- Agreement rate. How often reps keep the agent's tier versus overriding it.
- Conversion by tier. Meetings and opportunities for A, B, and C. If C converts like A, the profile is wrong.
- False negatives. Leads marked not a fit that later became opportunities anyway.
06risks and guardrails
- Biased or stale profiles. A profile built from last year's wins keeps chasing last year's market. Review it on a schedule.
- Personal data handling. Lead records are PII. Send the model only needed fields, use a vendor that does not train on your data, and keep enrichment within your privacy notice; check GDPR and state privacy rules with counsel.
- Automation that hides failures. If enrichment or the model is down, leads must still route by the old rules. Build and alert on that fallback first.
07build vs buy
For clean B2B form fills with work emails and simple rules, the routing built into HubSpot or Salesforce, or a router such as Chili Piper or LeanData, covers most of it without a model.
Custom work earns its keep when the qualifying judgment lives in free text, when leads arrive with personal emails from consumer-style channels, or when routing depends on context only your business knows, such as product line, capacity, or an existing account a lead quietly belongs to.
