Board deck prep with AI: the first draft built from your actual numbers
Two weeks before the board meeting, a workflow pulls the quarter's financials and KPIs, collects structured updates from each department head, and drafts the deck in your template: numbers, charts, and first-pass commentary. The CEO and CFO then spend their time on the story and the asks, not on copying figures into slides.

A calendar date set relative to the scheduled board meeting
01the problem and who owns it
Board prep eats the better part of two weeks for the most expensive people in the company. Most of that time goes to chasing department updates, pulling numbers from finance, rebuilding the same charts as last quarter, and fixing figures that changed after the close was adjusted.
The CFO or chief of staff owns the process. The CEO owns what the board hears. Neither should be the person checking whether slide 14 still matches the revised revenue number.
02what the AI does, step by step
- Open the cycleOn the scheduled date, the workflow creates the working folder from last quarter's approved deck and sends each department head a short structured form: wins, misses against plan, risks, and asks of the board.
- Pull the financialsOnce the quarter is closed, it pulls the income statement, balance sheet, cash, and budget variance from accounting, plus the agreed KPI set from the warehouse, and records the exact data snapshot used.
- Rebuild recurring slidesStandard pages such as financial summary, KPI trends, headcount, and cash runway are regenerated in your template with the new figures. Charts are produced from data, not pasted images.
- Draft the commentaryThe model summarizes department submissions and writes first-pass variance commentary for each financial page, citing the numbers it draws on. Claims without a source are left as visible placeholders.
- Check consistencyEvery figure that appears more than once in the deck is cross-checked, and every number is compared with the snapshot. Mismatches and stale numbers are listed for the CFO.
- Prepare the pre-readAfter leadership edits, the workflow produces the board pre-read version and a short appendix of anticipated questions based on prior board minutes and this quarter's variances.
03systems it connects to
- Accounting and FP&A. QuickBooks, Xero, NetSuite, or Sage Intacct, plus your budgeting model or FP&A tool.
- Data warehouse and BI. For KPIs beyond the financial statements.
- Presentation tools. Google Slides or PowerPoint, using your existing template.
- Board portal. Platforms such as Diligent, BoardEffect, or a restricted shared drive, for distribution.
04human checkpoints
- CFO sign-off on numbers. No financial figure goes to the board until the CFO has approved the snapshot and the consistency report.
- CEO ownership of narrative. The CEO rewrites the opening summary and strategic pages personally. Generated commentary is a draft input, never the final voice.
- Counsel review where needed. Pages touching litigation, financing, M&A, or regulatory matters go to counsel before distribution.
05what to measure
- Leadership hours on prep. Logged by the CEO, CFO, and chief of staff per cycle, compared with prior quarters.
- Late number changes. Figures changed in the final three days before distribution.
- Consistency errors caught. Mismatches flagged by the check before the board saw them.
- Department submission timeliness. Updates received by the requested date.
06risks and guardrails
- Material nonpublic information. Board materials often contain MNPI, particularly with outside investors or a public parent. Limit the workflow to approved users, use a model provider whose terms exclude training on your data, and keep drafts out of broadly shared drives.
- Smoothed bad news. Models tend toward optimistic framing. Instruct for plain statements of misses and check that every variance against plan appears, not only the favorable ones.
- Version confusion. Several drafts in circulation invite the wrong one being sent. Make the portal version the only distributed copy and watermark drafts clearly.
07build vs buy
Board portal vendors and FP&A tools increasingly include reporting and AI drafting features. If your finance stack and board process already live in those products, extend them first.
A custom workflow earns its keep when the deck draws on several systems, when your template and KPI set are particular, or when the consistency checking across dozens of slides is what keeps your CFO up the night before.
