Chief AI Officer (CAIO)
A Chief AI Officer (CAIO) is the executive accountable for a company's AI strategy, adoption, and governance: deciding where AI should be applied, prioritizing and funding use cases, setting policy and risk controls, coordinating data and technology teams, and measuring results. The role can be full time, combined with another executive role, or filled on a fractional basis.
01why it matters for a business
AI touches every function at once, which is why it tends to stall without an owner. Marketing buys one tool, operations pilots another, IT worries about data, legal worries about liability, and nobody decides which bets get funded or when a pilot should be stopped. A Chief AI Officer gives one person the mandate to set priorities, tie AI investments to P&L outcomes, and run governance. US federal agencies have been required to designate chief AI officers since 2024, and many large companies have created the role.
For a mid-sized company, a full-time CAIO is often premature; the need is real, but the workload may not fill a full-time executive seat. Alternatives include giving the mandate to an existing executive with support, or a fractional AI officer who brings experience from several companies and works alongside the leadership team for a defined period.
02what it looks like in practice
A distribution company with several business units has a dozen scattered AI experiments and no clear results. A fractional AI officer spends the first month inventorying them, interviewing leaders about where time and money are lost, and scoring opportunities by value and feasibility. Three experiments are stopped, two are taken to production with clear success measures, an AI usage policy is published, and the CFO gets a quarterly report tying AI spending to outcomes.
03common mistakes
- Creating the title without budget, authority, or access to the CEO.
- Making it a technology role only. The job is business prioritization as much as technology.
- Measuring activity, such as pilots launched, instead of outcomes.
- Hiring full time before the company knows what the role needs to accomplish.
